We gave everyone at &samhoud a Microsoft 365 Copilot licence. All 120 people. And what happened is exactly what happens everywhere. Most of them opened it, got a mediocre answer to their first question, and went back to doing things the old way.
A consultant who lives in PowerPoint needs completely different training than one who spends their weeks doing client interviews. So I designed persona-specific programmes. Weekly hands-on sessions where people worked on their own tasks, not someone else's demo. Use case libraries they could steal from. At one point, colleagues walked around the office in Copilot costumes. Which sounds ridiculous. It was. But it made the whole thing feel less like an IT rollout and more like something that was actually happening to us.

The technology wasn't the problem. Habits were.
I built internal tools too. The big one was the Interview Analyser. Consultants used to do interviews in pairs, then a team would spend days on the analysis afterwards. Now one consultant does the interview and AI generates a first summary. It's rough. It needs editing. But it turned weeks into hours, and the sceptics started asking what else we could automate.
The numbers ended up being real. 85% daily adoption. 2.5 hours saved per person per week. Enough that the board moved the whole company to a four-day work week, full salary. I didn't make that decision. But the time savings from this work made the business case for it. The Financieele Dagblad and Consultancy.nl wrote about it. Microsoft recognised the approach as a best practice case. And a Stanford GSB professor is writing about &samhoud for a course on AI and organisations. That last part still surprises me.

What I actually did, day to day. Use case design, training programmes, governance, measuring what stuck and what didn't, building the tools that made the time savings real. Engine room work. The kind where your name isn't in the headline, but you know which numbers are yours.
